From Invisible in ChatGPT to a Cited, Recommended Source
A B2B SaaS company ranked on page one of Google yet never appeared when buyers asked AI assistants for recommendations. **DevCommX rebuilt their content for AI citation** across ChatGPT, Perplexity, and Google AI Overviews.
Customer Intro
A B2B SaaS company in the revenue-operations space had done everything right by the old playbook. A mature content program, page-one Google rankings for most of its core category terms, real domain authority. For a decade, that was what winning looked like. But their buyers had quietly changed how they shop. Increasingly, the first stop wasn’t Google — it was ChatGPT, Claude, or Perplexity, where a buyer asks “who are the best vendors for X?” and gets a shortlist before ever visiting a website. And on that shortlist, the company simply wasn’t there.
They were, in effect, ranking in search but invisible in the conversation that now happened upstream of it. Competitors were being named and recommended by AI assistants; they were being summarised without credit, if they appeared at all.
Problem/Goal
The pattern was consistent and costly:
- Cited never, summarised often — their well-ranked content was being used by AI systems to compose answers, but not cited, so they got none of the brand lift or referral traffic.
- Absent from recommendation queries — when buyers asked AI assistants to recommend vendors, the model named others.
- No visibility into the gap — they had no way to measure how often they were cited or mentioned, so the problem was invisible until it showed up as soft pipeline.
The goal was concrete: become a cited, recommended source inside AI answers for their highest-intent buyer questions — without rebuilding the site or sacrificing the Google rankings they’d worked years to earn.
The DevCommX Solution
DevCommX ran the engagement as a single initiative with a diagnosis up front and three reinforcing workstreams.
The AI-visibility audit
We started by mapping the buyer questions that actually mattered, then testing how ChatGPT, Perplexity, and Google AI Overviews currently answered each one — what they said, and crucially which sources they cited. That gave us a clear baseline: where the brand was invisible, where it was summarised-but-uncited, and which competitors were winning the citation.
1. AEO — answer-first restructuring
We rewrote the highest-authority existing pages so each key sub-question is answered in a self-contained 40–90 word passage under a question-style heading — the exact format AI systems extract and quote. No rebuild; we restructured the pages that already ranked so they became extractable.
2. GEO — citation-readiness
We added quotable, sourced data points, comparison tables, and clean FAQ and Article schema, so generative engines could lift and credit the content. Citability is a property of structure and sourcing, and we engineered both.
3. LLMO — entity and corroboration
Finally, we tightened the brand’s entity signals so it was described consistently across its own site and third-party sources, and built the independent mentions that make a model confident enough to recommend a vendor by name. Models recommend entities they understand and see corroborated; we made the brand one of them.
We then requested reindexing on the updated pages and stood up citation and AI-referral tracking, so progress was measured by how often the brand was cited and mentioned — not just by rankings. The approach mirrors our published playbooks on getting cited by ChatGPT and LLMO for B2B SaaS.
Results & Benefits
Within a single quarter the brand went from absent to recommended:
| Metric | Result |
|---|---|
| Target buyer queries cited (ChatGPT + Perplexity) | 14 of 20 within 90 days |
| AI-assistant referral traffic | 3.2x increase over the quarter (GA4) |
| Google AI Overviews appearances | 9 high-intent category queries |
| Net-new pipeline opportunities from AI discovery | 11 in the first quarter |
The company kept every Google ranking it had — and added an entirely new top-of-funnel surface that competitors were still ignoring.
Insight
Ranking in Google is now table stakes; being cited in AI answers is the new top-of-funnel. The highest-leverage move for most B2B teams isn’t more content — it’s restructuring the pages that already rank for extractability and tightening the entity signals that make AI systems trust and recommend the brand. Callout Quote
“We ranked #1 on Google and were completely invisible in ChatGPT. Within a quarter, we became one of the vendors the AI actually recommends — and we can see it landing in pipeline.” — Head of Marketing, B2B SaaS company
