Ranking and being quoted are no longer the same thing

Search used to end with a list. Increasingly it ends with an answer, and the answer names a small number of sources. That is a different competition. A page can sit tenth in the blue links and still be the passage an assistant quotes, and a page can hold first place and never be cited once.

The practical consequence is that the click volume and the influence have separated. Fewer people arrive, and the ones who do arrive later in the decision, having already been told what to think by something else. Generative engine optimization is the work of being what told them.

What a GEO engagement actually covers

  • Entity definition. Models answer about entities, not URLs. What you are, what category you sit in, who you serve and how you differ has to be stated consistently everywhere the model looks, or it resolves you into something adjacent.
  • Prompt mapping. The actual questions your buyers ask an assistant, which rarely match the keywords they type into a search box. This is the input to everything else and the part most programmes skip.
  • Extractable structure. Content rewritten so a specific claim can be lifted intact and attributed — plain statements, named figures, dates, and a source. Prose that only makes sense in full context does not get quoted.
  • Corroboration surface. Models weight claims that appear in more than one independent place. Directory records, third-party mentions, structured data and off-site references are part of the work, not an afterthought.
  • Citation measurement. Running the mapped prompts on a schedule and recording whether you appear, who appears instead, and what changed.

How to tell whether GEO is working

This is where most of the category falls apart. Rank trackers cannot see inside a generated answer, so a programme that reports rankings is reporting the wrong thing. Three measurements are worth having:

  • Citation rate. For a fixed set of buyer prompts, run on a schedule: are you named, and if not, who is.
  • Assistant referral sessions. Traffic arriving from ChatGPT, Gemini, Perplexity and Claude, isolated by referrer in your own analytics. This is the one number nobody can fake for you.
  • Behaviour of that traffic. Assistant referrals tend to arrive better-informed and later in the decision. If they do not behave differently from ordinary organic, the citations are landing on the wrong prompts.

When this is worth buying, and when it is not

Worth buying when your buyers research with assistants before they ever reach a search box, when your category has a small number of named players and you are not one of the names, or when your own analytics already show assistant referrals growing while ordinary organic traffic flattens.

Not worth buying if nobody is asking assistants about your category yet, if your product is bought on price through procurement rather than researched, or if the honest problem is that your positioning is unclear to humans as well as to models. In that last case the fix is upstream, and go-to-market consulting is the more useful purchase.

Can you actually measure GEO, or is it guesswork?

It is measurable, but not in the tools most agencies point at. Rank trackers do not see inside a generated answer. The three things worth measuring are whether your brand is cited for the prompts your buyers actually use, referral sessions arriving from assistant domains, and the share of those sessions that behave like buyers. Anyone selling GEO without a citation-tracking method is selling content.

How long does generative engine optimization take to show results?

Faster than traditional SEO and slower than paid. Models re-crawl and re-index their sources on their own schedules, so the first citation movement typically appears in weeks rather than the quarters SEO demands. Established, heavily-corroborated topics move slowest; specific, well-structured, clearly-attributed claims move fastest.

Is GEO worth it if we already do SEO?

It is worth it where your buyers have already moved. The test is your own analytics: filter sessions by referrer for the assistant domains and look at how that number has changed over the last six months, and how those sessions behave compared with organic search. If assistant referrals are flat and tiny, spend the money elsewhere. If they are compounding, that is the channel forming.
