The honest answer to how many cold emails per day you can send is 20 to 40 per mailbox, not the 2,000 that Google Workspace technically permits. Provider caps are the ceiling your vendor enforces. Deliverability is the ceiling that actually binds. Reaching 1,000 sends a day therefore means running roughly 30 warmed mailboxes spread across several domains, not one heroic inbox.

Most outbound teams ask this in the wrong units. They ask what the platform allows, read a number in a help doc, and build the plan around it. That number is a rate limiter: it tells you when the provider stops accepting your mail, not when Gmail starts filing it under Spam. The second ceiling sits an order of magnitude lower. The Short Answer: How Many Cold Emails Per Day Per Mailbox Is Safe

Twenty to forty. That is the working range for a warmed, authenticated mailbox on a secondary domain sending genuinely cold, one to one B2B mail. Some teams run 50 with tight lists and heavy personalisation. Some run 15 because their category is saturated. But 20 to 40 is where most healthy programs sit, and it is the number to plan against until your own data says otherwise.

Compare that to the published caps. Google's Gmail sending limits documentation puts paid Workspace users at 2,000 messages per day, holds trial accounts to 500, and applies both over a rolling 24 hour window rather than a calendar day. Free consumer Gmail is capped at 500 recipients per day. Microsoft's Exchange Online applies a recipient rate limit of 10,000 recipients per day per mailbox plus a 30 messages per minute rate limit, documented in Microsoft's outbound sending limits reference.

The gap exists because provider caps are built to stop compromised accounts blasting spam, not to protect your sender reputation. Reputation runs on a separate system: complaint rates, engagement, authentication status, and the behaviour of every other mailbox on your domain. That system starts penalising you long before you approach 2,000.

Every published limit in that table is between 12 and 500 times higher than the practical one. The published caps matter only as hard stops you will never touch. The right hand column is what your capacity plan should be built on, which is why any serious discussion of cold email sending limits starts with reputation rather than quota.

Domain Level Limits Versus Mailbox Level Limits

Teams routinely conflate the two, and it is the most expensive mistake in the stack. A mailbox limit is per user. A domain limit is aggregate: everything leaving sendingdomain.com is judged as one reputational entity, however many mailboxes produced it. Google, Yahoo and Microsoft all build reputation primarily at the domain level. Ten mailboxes on one domain do not give you ten independent reputations. They give you one reputation that ten mailboxes can damage.

This is where the bulk sender requirements become concrete. Google applies its rules to senders pushing 5,000 or more messages per day to Gmail addresses from the same domain, per its email sender guidelines. Microsoft defines a high volume sender as one sending 5,000 or more messages per day to consumer inboxes using the same domain in the 5322.From address, per its announcement for high volume senders. Both thresholds are counted at the domain. Split 5,000 sends across twenty mailboxes on one domain and you are still a bulk sender.

So domain spread, not mailbox count alone, is what protects you. Two to three mailboxes per secondary domain is the common configuration: it keeps each domain far under the bulk thresholds, limits blast radius when one domain gets burned, and lets you retire a domain without taking the program offline. Each domain needs its own SPF, DKIM and DMARC records, its own redirect, and its own warmup. One more rule: your primary domain should never be in the sending rotation. Burn a secondary domain and you buy another. Burn the domain your invoices and support mail go out on and you have turned a marketing experiment into a company wide outage.

The Spam Rate Thresholds That Cap How Many Cold Emails Per Day You Can Sustain

This is the number that actually governs the ceiling. Google instructs bulk senders to keep the user reported spam rate shown in Postmaster Tools below 0.3 percent, recommends holding it under 0.1 percent, and warns against ever touching 0.3 percent, per the Google email sender guidelines FAQ. From June 2024, senders above 0.3 percent became ineligible for mitigation, meaning filtering decisions stop being appealed in your favour. Yahoo sets the same line in its sender best practices.

Do the arithmetic. At 100 sends a day, three complaints across a ten day window puts you at the line. At 1,000 sends a day you have thirty complaints of headroom, which sounds like more slack but is not: the number of people you irritate scales linearly, and complaints cluster. One badly targeted segment can spend the whole budget in an afternoon.

The operational rule is simple. Do not run near the line. Treat 0.1 percent as the alert threshold and 0.3 percent as the failure condition, and instrument the measurement before you scale, not after. Google Postmaster Tools is the only free first party view of user reported spam rate for Gmail, and Yahoo's complaint feedback loop covers its side. Neither returns useful data unless the domain is verified and sending consistently, which is another reason capacity planning precedes volume.

Authentication is the entry ticket rather than the ceiling, and it is now non negotiable. Google and Microsoft both require SPF, DKIM and DMARC alignment from high volume domains, and Microsoft has been explicit that non compliant high volume domains are routed to Junk first and rejected afterwards with a 550 5.7.515 error. Why Reply Rate Falls as Volume Rises

There is a second ceiling that has nothing to do with filters, and most teams hit it first. Reply rate decays as daily volume climbs, for structural rather than technical reasons. To send more you widen the list. Wider means looser fit, so the personalisation that made the first tranche work stops applying, copy gets generic to cover more cases, it converts worse, and you send more to compensate.

The decay is not linear. The first slice of your addressable market is the segment you understand best, where your proof points land and your timing signals are strongest, and it replies at multiples of the average. Everything after it is progressively colder. Doubling volume rarely doubles replies, and past a point extra volume produces almost no extra pipeline while producing a full share of extra complaints. That asymmetry is the argument for capping cold email frequency at a level your targeting can support.

We do not publish a universal decay curve, because a credible one has to come from your own data, and any vendor quoting one industry number for this is selling an average that describes nobody. The method transfers though. Cohort your mailboxes by average daily send volume, hold copy and offer constant, and measure reply rate per mailbox over at least eight weeks. The inflection point is visible within two cycles, and that inflection, not the provider cap, is your real operating limit.

Batch and Blast: What It Costs, and When It Is Still Rational

Batch and blast means loading a large list, sending to all of it in a compressed window, and treating the outcome as a numbers game. It is the default failure mode of teams who read the 2,000 message cap as an instruction. The costs are predictable: complaint rate spikes on an unfiltered list, domain reputation degrades in days, and recovery means parking the domain and rebuilding warmup, which costs four to six weeks of capacity you already paid for.

It also destroys measurement. Send 2,000 in a day across a heterogeneous list and you cannot attribute the resulting reply rate to segment, copy, timing or sender, because everything moved at once. You end up with one blended number that is useless for iteration.

The narrow case where compressed volume is rational is an event: a launch window or a genuinely time bound offer going to people who already know your brand. There the compressed window is the point. Even then, run it from a domain set you are willing to lose, keep the list tightly qualified, and honour opt outs immediately. What makes it defensible is relevance and a real deadline, not permitted volume.

Building Sending Capacity: Mailbox Count, Domain Spread and Ramp Schedule

Capacity planning runs backwards from meetings, not forwards from limits. Start with the meeting target, apply your reply to meeting conversion, apply your reply rate, and you get required sends. Divide daily sends by 30 for mailbox count, then by 2.5 for domains. A team needing 300 cold sends a day needs about 10 mailboxes across 4 domains. A team needing 1,000 needs roughly 33 mailboxes across 13 domains, plus the overhead of monitoring 13 reputations.

Then build the ramp. New mailboxes do not open at 30. A workable schedule is two to three weeks of warmup traffic with no cold sends, then week one at 5 cold sends per day, week two at 10 to 15, week three at 20, and steady state at 25 to 40 from week four. Add mailboxes in cohorts so a bad batch of domains does not take the program down together. Instrument three things from day one: spam rate per domain, reply rate per mailbox, and bounce rate per list source. Spam rate rising means targeting or copy. Reply rate falling with spam rate flat means list fatigue. Bounce rate spiking means your data source degraded. Teams that watch only aggregate sends find problems six weeks late, which is when they are expensive.
